Short answer
The heater is a small radiator fed by engine coolant, so cold air from it means either the engine is not getting hot, or hot coolant is not reaching the heater. If the temperature gauge is also low and slow to rise, suspect a thermostat stuck open — cheap and common. If the gauge is normal or high and the heater is cold, the system is short of coolant or has an airlock, and that is urgent. If only one side blows cold, it is usually a blend flap actuator.
There is no separate heater in a petrol or diesel car. There is a small radiator, the heater matrix, buried in the dashboard, with engine coolant running through it and a fan blowing cabin air across it. That single fact explains almost every fault: the heater can only be as hot as the coolant, and it can only work if coolant is actually flowing through it. It also explains why the heater is such a good early warning system. It sits at the highest point of the coolant circuit on many cars, so it is the first place air collects when the level drops — which is why a heater going cold is very often the first symptom of a leak that has not yet shown itself any other way.

- Watch the temperature gauge on a normal journey.This one observation splits the problem in half. A gauge that stays low, takes far longer than usual to move, or drops on the motorway means the engine is not reaching temperature. A gauge sitting normally or high with a cold heater means the coolant is hot but not getting to the matrix.
- If the engine is not warming up, suspect the thermostat.A thermostat stuck open lets coolant circulate through the radiator all the time, so the engine never reaches operating temperature. Symptoms are a slow-warming or never-warming gauge, poor heating, worse fuel economy and sometimes an engine management light. It is one of the cheaper repairs on a car.
- If the gauge is normal or high, check the coolant level cold.Wait until the engine is stone cold. A low level with a hot engine and a cold heater is the classic pattern of a system that has lost coolant and has air trapped in the highest point — which is the heater matrix. Do not simply top up and carry on; find where it went.
- Treat a hot gauge with a cold heater as a stop.It means circulation has failed or the level is very low. You have also lost the heater as an emergency way of dumping heat, which is the standard first response to overheating. Pull over safely, switch off and let it cool.
- Check whether both sides are cold, or just one.On a car with dual-zone climate control, one side hot and one side cold is a blend flap or its actuator, not a coolant problem. The tell is often a faint clicking or buzzing from behind the dashboard when you change the temperature.
- Consider a blocked matrix on an older car.Years of degraded coolant, or a stop-leak product used in the past, silt up the fine passages in the matrix. The signs are a heater that was slowly getting worse rather than failing suddenly, and often a heater hose that is hot going in and much cooler coming out.
- Rule out the fan and the airflow.If the air is not just cold but weak, the problem may be the blower or a blocked cabin filter rather than the heat. A filter packed with leaves halves the airflow and is a ten-minute job at a service.
- Describe the pattern when you book it in."Gauge normal, heater cold, coolant was half a litre down" gets a very different and much cheaper appointment from "heater not working". It is the difference between a leak hunt and a dashboard strip-down.
Common mistakes
- Topping up coolant repeatedly to keep the heater working — It masks a leak that is getting worse, and the day it goes from slightly low to badly low is usually the day the engine overheats.
- Assuming a heater fault is a comfort problem — In a cold snap the demister is the only thing keeping the windscreen clear, and a heater going cold is frequently the earliest sign of a cooling system fault that will eventually cost an engine.
If it doesn't work
Warm at speed, cold at idle in traffic
Cause: Low coolant or a weak water pump — flow falls at low engine speed — Fix: Check the level cold and look for a leak. A water pump that is failing often also whines or shows a coolant weep from a small hole below the pulley.
Cold for the first ten minutes then fine
Cause: Normal on a modern efficient engine, especially a diesel in winter — Fix: Not a fault. Modern engines produce so little waste heat that many cars now fit an electric booster heater for exactly this reason.
Heater blows hot with the engine revved, cold at idle
Cause: Air trapped in the system — Fix: Points strongly at a coolant loss or a recent job where the system was not bled properly. Have it bled and the level investigated.
Cold air smells sweet and the windscreen mists with an oily film
Cause: The heater matrix is leaking coolant into the cabin — Fix: Get it seen quickly. It also puts coolant into the footwell carpet, and the fumes are unpleasant to breathe in an enclosed cabin.
Everything normal but the heater is cold on one side only
Cause: Blend flap actuator failure — Fix: Common on cars with dual-zone climate. Often accessible without removing the dashboard, though not always — get a quote before assuming the worst.
Questions people ask
Why does my diesel take so long to warm up?
Diesels are more thermally efficient, meaning less of the fuel becomes waste heat, so there is simply less heat available for the cabin. Many modern diesels fit an electric auxiliary heater for the first few minutes. A car that used to warm up faster and now does not is worth investigating.
Should I use air conditioning with the heater in winter?
Yes, for demisting. The air conditioning dries the air before it is reheated, which clears a misted screen far faster than heat alone. It also keeps the compressor seals lubricated through the winter.
Can a low coolant level really only show as a cold heater?
Frequently, yes, on cars where the matrix is the highest point in the circuit. The engine keeps circulating enough coolant to stay at normal temperature while the heater is sitting in an air pocket. It is one of the most useful early warnings a car gives.
