How do I set up a new or second-hand hand plane so it actually works?
Almost no plane works out of the box. The six-stage fettling routine, in the order that matters, plus what to do about a plane that chatters or judders.

Short answer
Take it apart, clean it, flatten the sole on abrasive stuck to something flat, make sure the frog is clean and seated, sharpen the blade properly and flatten its back, set the cap iron close to the edge, then reassemble and set the depth with the plane upside down sighting along the sole. Most planes that seem not to work have simply never been through this.
A plane leaves the factory as a kit of parts that fit together, not as a working tool. Blades are ground, not sharpened. Soles are machined to a tolerance that is fine for a casting and not fine enough for a plane. Frogs are seated on paint. Every one of those is fixable in an afternoon, and once done it does not need doing again.

Step by step
- Strip it and clean everything.Lever cap off, blade and cap iron out, frog screws out. Clean the shipping grease, the casting sand and the paint overspray off every mating surface — the frog seat, the underside of the frog, the blade's bedding face and inside the mouth. Grit trapped between the frog and the body is a common cause of chatter.
- Check and flatten the sole.Lay a straightedge across the sole in several directions and look for light. Then stick 80 or 120 grit abrasive to float glass or a granite tile, assemble the plane with the blade in and retracted (the assembly stresses the casting the way it will be in use), and rub the sole flat with even pressure. Marker pen scribbled on the sole shows the progress. The critical areas are the toe, the area immediately in front of the mouth, and the heel.
- Seat the frog properly.The frog must sit flat on its seat with no grit and no rock, and it must be positioned so the blade is properly supported right down to the mouth. Set it so the mouth opening is modest — a narrow mouth supports the fibres ahead of the cut and reduces tear-out — then tighten it down evenly.
- Flatten the back of the blade.Only the first centimetre or so matters, but it has to be genuinely flat and polished, because it forms half of the cutting edge. Work through the grits on a flat stone until the area behind the edge is uniformly bright, with no dull patches.
- Sharpen the bevel.Grind or hone the bevel, raise a burr along the full width, then remove the burr. This step is not optional and it is the one that transforms the tool. A plane cannot be set up around a blunt blade.
- Fit the cap iron close to the edge.On a bevel-down bench plane, the cap iron's leading edge should sit very close to the cutting edge — well under a millimetre for smoothing work. It bends and breaks the shaving as it rises, which is the plane's primary defence against tear-out. Its front edge must also make continuous contact with the blade, or shavings jam under it.
- Reassemble and set the lever cap tension.Tight enough that the blade cannot move under cutting load, loose enough that the depth adjuster still turns without a fight. Adjust with the screw beneath the lever cap.
- Set the depth of cut by eye.Turn the plane upside down and sight along the sole towards the light. Wind the blade out until a hair's breadth of it appears above the sole. Use the lateral lever to make that projection even across the whole width.
- Test and adjust on scrap.Take a shaving on a piece of straight-grained softwood. A shaving from one side only means the lateral lever needs moving. No shaving means wind out further. A thick chattering shaving means wind back. Aim for a continuous, translucent full-width shaving.
- Wax the sole.A wipe of paste wax or a candle rubbed on the sole halves the effort of pushing the plane and does nothing that will interfere with a later finish.
Tips
- Do the sharpening before the sole flattening if you only have one evening — a sharp blade in an unfettled plane cuts; a blunt blade in a perfect plane does not.
- Float glass from a picture frame is flat enough to lap a plane sole on and costs almost nothing.
- Second-hand planes are usually better castings than new budget ones. Look for a flat sole, an undamaged mouth and complete adjusters; rust is cosmetic and blades are replaceable.
- Take notes of the frog position that worked. Once a plane is set up you rarely want to move it again.
If it doesn't work
The plane judders and leaves a rippled surface
Cause: Chatter — the blade is vibrating because it is not fully supported — Fix: Check the frog is clean and seated, the blade is bedded flat against it, the lever cap is tight enough, and the blade is sharp. Thin factory blades chatter more; a thicker replacement blade cures persistent cases.
It cuts on one side of the blade only
Cause: The blade is not parallel to the sole — Fix: Move the lateral adjustment lever towards the side that is cutting too deeply, sighting along the sole until the projection is even.
It will not take a shaving at any setting
Cause: The blade is retracted, the cap iron is set over the cutting edge, or the blade is in upside down — Fix: Bevel goes down on a bench plane, up on a block plane. Check the cap iron sits behind the edge, then wind the blade out.
Shavings jam in the mouth
Cause: A gap between the cap iron and the blade lets shavings wedge under it, or the mouth is too tight for the shaving thickness — Fix: Check the cap iron's front edge sits in continuous contact with the blade — lap it slightly if not. Open the mouth by moving the frog back for thicker shavings.
It skips and rides over the surface
Cause: Sole not flat, particularly a hollow immediately in front of the mouth — Fix: Flatten the sole with the plane assembled and the blade retracted.
