How do I get the most out of a sheet of board?

Turning a design into a cutting list and a sheet layout — kerf, grain direction, trim margins, useful offcuts, and how to work out how many sheets you actually need.

Short answer

Write the cutting list first, then draw the layout on the sheet before you cut anything. Nest the big parts first, run every part's length along the sheet, leave the kerf between parts, trim the factory edges off first, and arrange the waste into one usable offcut rather than four strips. Then count sheets and add 10 to 15 per cent.

A sheet costs real money and most people waste a quarter of one by cutting as they go. Ten minutes with a pencil turns that around, and it also catches the design mistakes — the part you forgot, the piece that is bigger than the sheet — while they are still free to fix.

Step by step

  1. Write the cutting list before you think about the sheet.One line per part: name, quantity, length, width, thickness, and any note about which face shows. Get the whole list down, including the small parts, before you start arranging anything.
  2. Check every part fits within a usable sheet.The usable area is not 2440 by 1220 — trim a few millimetres off each edge first because the factory edges are damaged and often out of square. Anything close to full sheet size needs checking against the real sheet.
  3. Decide the grain or face direction for every part.On a faced, veneered or patterned board, the direction matters visually. On any board, the sheet is slightly stiffer along its length. Parts that span should have their length running along the sheet, and matching parts should all run the same way.
  4. Nest the biggest parts first.Place the largest pieces along one edge, then fill in with the next size down, then the small parts. Working large to small is what produces a tight layout — starting with small parts scatters them and fragments the waste.
  5. Leave a kerf gap between every part.The saw removes a few millimetres at every cut. Draw a visible gap between adjacent parts on the layout. If three parts have to come out of the 1220 width exactly, they will not — the two cuts between them take material.
  6. Plan cuts you can actually make.A full sheet is broken down with cuts that run right across it, because those are the only cuts you can make accurately on a large sheet — with a track saw, a straightedge and circular saw, or a merchant's panel saw. Arrange the layout so the first cuts are full-length or full-width.
  7. Herd the waste into one piece.Where you have a choice, arrange parts so the leftover is a single rectangle rather than several strips. One 600 by 1220 offcut is a future shelf; four 150mm strips are firewood.
  8. Count the sheets and add a margin.Once the parts are nested, count how many sheets the layout needs. Add 10 per cent on simple work and 15 per cent where there are lots of small parts or where a mistake will be expensive. Round up — sheets are sold whole.
  9. Mark the sheet in pencil and check against the list once more.Transfer the layout onto the actual sheet with a pencil and a straightedge, then walk through the cutting list ticking off each part. This is the last free chance to catch an error.
  10. Label parts as you cut them.Write the part name on each piece the moment it comes off the sheet, on the face that will not show. Identical rectangles become unidentifiable extremely quickly.

Tips

  • Squared paper and a scale of one square to 100mm turns the layout into a five-minute jigsaw puzzle. It is quicker and more reliable than trying to do it mentally.
  • Free cutting-list optimiser tools exist and will nest parts onto sheets for you. They are worth using for a job with many parts; for a cabinet or two, paper is faster.
  • Where a dimension is yours to choose, choosing one that divides neatly into 1220 or 2440 is free material. Four 600mm parts fit across a 2440 length with room for the kerfs; four 620mm parts do not.
  • Cut all the parts of the same width at one saw setting before changing it. Fewer setting changes means fewer errors and better consistency between matching parts.

Common mistakes

  • Cutting as you go — You end up with the last two parts unmakeable from what is left, and a pile of strips. The whole point of the layout is that it commits the waste to one place, deliberately.
  • Ignoring the kerf on tight layouts — Parts that add up to exactly the sheet dimension always come up short by the total width of the cuts. Draw the gaps in.
  • Measuring from an untrimmed factory edge — It is frequently not square and often chipped. Every measurement then inherits the error, and parts that should be identical are not.
  • Forgetting the parts that are not in the drawing — Backs, plinths, fillets, fixing blocks and packers rarely make it onto a sketch and always have to be cut. Add them to the list before you count sheets.

Questions people ask

How many sheets do I need?

Nest the parts onto a scale drawing of a sheet, count how many sheets the layout takes, then add 10 to 15 per cent and round up to whole sheets. This is far more reliable than dividing total part area by sheet area, which always under-counts because it ignores the offcuts you cannot use.

Does grain direction really matter on plywood?

On a veneered or faced sheet, yes, visually — the face grain runs along the length and mismatched parts are obvious. Structurally, a plywood sheet is stiffer along its length than across it, because there is one more ply running that way, which matters for shelves and spanning parts.

Should I get the merchant to cut it?

For the breakdown cuts, very often yes — a panel saw is straighter and squarer than anything most people can do to a full sheet at home, and it solves the transport problem at the same time. Give them the layout, ask for pieces slightly oversize, and do the final trimming yourself.
