Why does my hot water run out so quickly?

Short answer
Establish whether you have a combi boiler, a hot water cylinder, or an electric shower — the causes are completely different. With a cylinder, it is usually the timer, the thermostat or a failed heating element. With a combi, it is usually flow rate rather than capacity.
Running out of hot water means different things depending on how the house heats it, and the first useful step is knowing which arrangement you have. From there the diagnosis is short.

- Work out which system you have.A combi boiler heats on demand with no tank. A cylinder — an insulated tank in a cupboard or loft — stores a fixed amount. An electric shower heats its own water independently of either.
- For a combi, understand it should not run out.A combi heats continuously. If hot water stops or goes cold mid-shower, that is a fault — commonly a failing diverter valve, a blocked heat exchanger or low pressure — rather than a capacity limit.
- For a combi, check the flow rate instead.Combis have a flow limit, not a volume limit. Running a tap while the shower is on, or a very high-flow shower head, drops the temperature. That is normal behaviour rather than a fault.
- For a cylinder, check the timer first.Stored hot water is heated on a schedule. If the schedule no longer matches when the house uses hot water — or the clock has drifted after a time change — you run out simply because it has not reheated.
- Check the cylinder thermostat.It should be at 60-65°C. Set lower, the cylinder stores less usable heat and runs out faster. Lower than 50°C also creates a bacterial growth risk, so this is not a place to economise.
- Suspect a failed immersion element.Many cylinders have two elements, a lower one heating the whole tank and an upper one heating the top portion. If the lower one fails you get a small amount of hot water and then cold — a very characteristic symptom.
- Check the cylinder insulation.An old cylinder with a thin jacket loses heat continuously, so water heated in the morning is lukewarm by evening. An insulating jacket is inexpensive and pays back quickly.
- Consider whether demand has changed.More people in the house, a new higher-flow shower, or a bath where there were showers. A cylinder sized for two people does not cover four, and no adjustment changes its capacity.
- Look at the shower itself.A power shower or a large rain head uses hot water several times faster than a standard one. A flow restrictor or a more efficient head extends the supply substantially.
- Check for a leak or a wasted draw.A dripping hot tap, a hot water pipe with no insulation on a long run, or a faulty valve letting hot water into a cold circuit all drain the cylinder quietly.
- Test the boost.Most cylinder systems have a boost or override giving an hour of extra heating. If that produces plenty of hot water, the problem is the schedule rather than the equipment.
- Get it looked at if the basics check out.A failing thermostat, a scaled coil or a spent immersion element are all engineer jobs. On an unvented cylinder, everything beyond the timer is, by law.
Tips
- Insulate the first couple of metres of pipe leaving the cylinder. It is cheap and it noticeably reduces standing heat loss.
- If hot water is fine in the morning and gone by evening, that is heat loss or schedule. If it runs out during one shower, that is capacity or an element.
- A cylinder thermostat set correctly at 60-65°C both stores more usable water and keeps the tank safe. Turning it down is a false economy.
Common mistakes
- Turning the cylinder thermostat down to save money — It stores less usable heat so you run out faster, and below 50°C it creates a bacterial growth risk in the stored water.
- Assuming a combi has a capacity limit — It heats on demand and should not run out. Hot water going cold mid-shower on a combi is a fault, and worth diagnosing rather than working around.
If it doesn't work
Small amount of hot water then cold, from a cylinder
Cause: Lower immersion element failed, so only the top of the tank is heated — Fix: Have the elements tested. This is the classic symptom and the element is a replaceable part.
Hot in the morning, lukewarm by evening
Cause: Poor cylinder insulation or a schedule that heats only once — Fix: Fit or upgrade the insulating jacket, insulate the pipework, and add an afternoon heating period.
Combi goes cold when another tap is opened
Cause: Flow rate limit rather than capacity — Fix: Normal behaviour. Avoid running two outlets at once, or fit a lower-flow shower head.
Combi hot water goes cold mid-shower with nothing else running
Cause: Failing diverter valve or scaled heat exchanger — Fix: An engineer's job. Both are common faults and both are repairable.

Why does my hot water run out after one shower?
With a cylinder, usually the heating schedule, a thermostat set too low, or a failed lower immersion element — that last one gives a small amount of hot water then cold, which is very characteristic.
What temperature should a hot water cylinder be set to?
60-65°C. Lower stores less usable hot water and, below 50°C, risks bacterial growth in the stored water. Higher is a scalding risk.
