Why is my gluten-free bread dense and crumbly?

Why gluten-free dough is a batter rather than a dough, the binders that replace gluten, and the single rise it needs.

Short answer

Gluten-free dough should be a thick batter you spoon into a tin, not a dough you knead. It needs more liquid than wheat bread, a binder such as psyllium husk or xanthan gum, and only one rise — knocking it back destroys what structure there is.

Gluten is an elastic network that traps gas. Without it, bread has nothing to hold the bubbles, so gluten-free baking replaces that network with hydrated binders and a much wetter mix.

Step by step

  1. Expect a batter, not a dough.It should be thick and sticky, closer to a stiff cake mixture. If it feels like bread dough, it is too dry and the loaf will be dense and crumbly.
  2. Increase the liquid.Gluten-free flours, particularly rice and buckwheat, absorb far more water than wheat. Many failures are simply a dough that needed another 50 to 100ml.
  3. Use a binder.Psyllium husk is the most effective — around 10 to 15g per 500g of flour, hydrated in the water first until it gels. Xanthan gum works too, at about 5g per 500g, but gives a slightly gummier crumb.
  4. Use a blend, not a single flour.A mix of a starch (tapioca, potato), a light flour (rice) and a flavourful one (buckwheat, sorghum, teff) gives far better texture than any one alone. Commercial blends already do this.
  5. Beat it rather than kneading it.There is no gluten to develop, so kneading achieves nothing. Beat with a mixer or spoon for a couple of minutes to distribute everything evenly and aerate slightly.
  6. Prove once, in the tin.Shape or spoon it into the tin, prove until risen by about half, and bake. A second rise after knocking back has nothing to rebuild with.
  7. Do not overprove.The structure is fragile. Overproved gluten-free dough collapses in the oven with no warning. Risen by half is enough — do not wait for doubling.
  8. Bake it longer and check the temperature.Gluten-free loaves need longer and are done at 96 to 100°C internally, higher than wheat bread. Underbaked, they are gummy and sink.
  9. Cool it completely before cutting.This matters even more than with wheat bread. Gluten-free crumb sets as it cools and cutting warm gives a wet, collapsing slice.
  10. Add fat and egg where the recipe allows.Both improve tenderness and shelf life. Gluten-free bread stales very fast, and enriched versions keep noticeably better.

  • If it feels like wheat dough, it is too dry. Gluten-free wants a thick batter.
  • Psyllium husk makes more difference than any other single change.
  • Bake to 96 to 100°C internally — higher than wheat bread and easy to underdo.

Common mistakes

  • Kneading and knocking back gluten-free dough — There is no gluten network to develop or redistribute, so kneading does nothing and knocking back destroys the gas structure the binders built. It goes into the tin once and rises once.
  • Following wheat-bread liquid quantities — Rice, buckwheat and starch flours absorb far more water than wheat, so a wheat ratio leaves a dry, tight mix that cannot expand. Gluten-free dough should look alarmingly wet by wheat standards.

Dense and heavy

Cause: Too dry, or no binder — Fix: Add more liquid and include psyllium husk hydrated in the water first.

Crumbly, falls apart when sliced

Cause: No binder, or underbaked — Fix: Add psyllium or xanthan, and bake to 96 to 100°C internally.

Sank in the middle

Cause: Overproved or underbaked — Fix: Prove until risen by half only, and bake longer.

Gummy crumb

Cause: Underbaked, or cut warm — Fix: Bake longer and cool completely — at least two hours.

Stale within a day

Cause: Normal for gluten-free — Fix: Add fat and egg, slice and freeze on the day, and toast from frozen.

Questions people ask

Is psyllium husk better than xanthan gum?

For bread, generally yes. Psyllium forms a gel that behaves more like gluten, giving a more open, less gummy crumb and a loaf that holds its shape. Xanthan works better in cakes and pastry.

Why does gluten-free bread go stale so fast?

Starches without gluten retrograde quickly, so the crumb firms within a day. Slicing and freezing on the day of baking, then toasting from frozen, is the practical answer.
