Why did my bread machine loaf collapse, or come out dense and pale?

Four bread machine faults — a sunken crater, a short dense brick, a pale soft crust, and a hole in the base — with the causes that produce each and the one habit that prevents most of them.

Short answer

Look at the loaf. Sunken means too much liquid, yeast or warmth. Dense and short means too little liquid, plain flour, or a mis-measured salt or yeast. Pale and soft means the wrong programme or crust setting. A hole in the base is the paddle. Check the dough ball ten minutes into kneading and you will catch most of it before it bakes.

A bread machine takes away nearly all the judgement calls, which is its point and also its weakness: when something goes wrong you have no chance to intervene because you never saw the dough. The single highest-value habit is to lift the lid ten minutes into the kneading cycle and look. A correct dough at that stage is a smooth tacky ball clearing the sides of the pan. Ragged and dry, or a soupy batter smearing round the pan, tells you what is wrong while you can still fix it with a spoonful of water or flour. Step by step

  1. Look at the loaf and name the fault.Crater across the top, short dense brick, pale soft crust, or a torn base with a hole. These have different causes and there is no point changing four variables at once.
  2. For a collapsed top, cut the liquid slightly.A loaf that rose and then sank had more lift than the gluten could hold. Reduce the water by 10–15ml, reduce the yeast slightly in warm weather, and check the recipe was written for your machine's loaf size — a 1lb recipe in a 2lb pan is fine, the reverse is not.
  3. For a dense brick, check flour and liquid.Plain flour instead of strong is the classic. So is under-measured water. Ten minutes into kneading the dough should be a smooth ball, slightly tacky, clearing the pan sides — add water a spoonful at a time if it looks ragged and dry.
  4. Check the yeast and where it went in.Liquid first, flour on top, salt in one corner, yeast in a small well in the flour away from the salt and the liquid. Yeast that meets salt or water before the cycle starts — particularly on a delayed timer — is partly dead before it begins.
  5. For a pale crust, change the setting, not the recipe.Most machines have a light/medium/dark crust option and a basic/rapid/wholemeal/sweet programme. An enriched or sweet dough on a basic cycle bakes pale and often under-proves. Opening the lid during the bake also costs colour.
  6. For a hole in the base, deal with the paddle.Either remove it after the final knead — most machines beep for this, and it is worth doing — or accept the hole and pull the paddle out with a plastic hook when the loaf is out. Never dig for it with a knife in a hot non-stick pan.
  7. Take the loaf out of the pan immediately.Leaving it in a hot pan steams the crust soft and can make the base soggy. Turn it out onto a rack the moment the cycle ends.

Tips

  • Machines vary enormously in pan shape and cycle timing. A recipe from the manual that came with the machine is worth more than a general one from a book.
  • Wholemeal and seeded doughs need the wholemeal programme, which has a longer rise. On the basic cycle they come out short every time.
  • Fast-action or easy-bake yeast is what bread machines are designed around. Fresh yeast and traditional dried yeast both need rehydrating and do not suit the automatic cycle.
  • You can use the dough-only programme and then shape and bake in the oven. It is the best of both: no kneading, and a proper oven crust.
  • Very hot weather is the commonest reason a reliable recipe suddenly collapses. Use fridge-cold water and slightly less yeast from June to September.

Common mistakes

  • Measuring flour in cups — A cup of flour varies by up to 20 per cent depending on how it was filled, which is enough to move a bread machine loaf from correct to failed. Weigh it.
  • Putting yeast and salt in together — Salt in direct contact with yeast, particularly during a delayed start, kills a significant fraction of it. Diagonal corners of the pan, yeast in the flour, salt at the edge.

If it doesn't work

Risen well then sunk into a crater across the top

Cause: Too much liquid, too much yeast, too much sugar, or a hot kitchen combining with a machine that also warms the pan. — Fix: Cut water by 10–15ml, cut yeast slightly on warm days, and use cold water in summer.

Short dense brick, tight crumb

Cause: Too little liquid, plain flour instead of strong, old yeast, or salt and yeast mis-measured. — Fix: Check the dough ball at ten minutes and adjust. Replace yeast older than a few months once opened.

Pale soft crust

Cause: Crust setting on light, wrong programme for the recipe, or the lid opened during the bake. — Fix: Set the crust to dark, match the programme to the dough, and keep the lid shut after kneading.

Large hole or torn patch in the base

Cause: The paddle stayed in the loaf and was pulled out with it. — Fix: Remove the paddle at the end of the final knead, or extract it afterwards with the supplied hook.

Loaf smells strongly of yeast and tastes sour

Cause: Over-proved — too much yeast, too warm, or a long delay-timer start in a warm kitchen. — Fix: Reduce yeast by a quarter and avoid long delay starts in summer.

Soggy base and a wrinkled damp crust

Cause: Left in the pan to cool. The loaf steamed itself. — Fix: Turn out onto a wire rack immediately.

Questions people ask

Can I use an ordinary bread recipe in a machine?

Usually, if you scale it to the pan size and load it in the machine's order. What does not transfer is anything needing shaping, a long autolyse, or a cold overnight prove — use the dough programme for those and finish in the oven.

Why does the same recipe work in winter and fail in summer?

The machine warms the pan for proving on the assumption of a cool kitchen. In a 26°C room the dough over-proves and collapses. Cold water and a little less yeast is the standard summer adjustment.
