Why does the bit keep falling out of my impact driver?

The quick-change collet locks on a groove, not on friction — three reasons it is not locking, and the pull test that identifies which.

Short answer

Pull the sleeve forward, push the bit fully in past the ball, then release the sleeve — not the other way round. If it still drops out, the bit has no locking groove and is not an impact holder bit, or the collet is packed with dust and the sleeve cannot spring forward.

An impact driver's nose looks like a simple hexagonal hole and is not. A spring-loaded sleeve pushes a ball bearing inwards, and that ball drops into a groove machined near the end of a proper impact bit's shank. If it is riding on the plain part of the shank instead, the bit is held only by friction, and a tool that hammers thousands of times a minute destroys friction very quickly. Why a bit falls out of an impact driver, in section

Step by step

  1. Do the pull test.With the bit fitted, grip it and pull firmly. A locked bit will not move at all. If it slides out without touching the sleeve, it was never locked, and everything else follows from that.
  2. Fit bits in the right order.Sleeve forward first, bit in fully, sleeve released last. Pushing a bit in against a static sleeve and hoping is what most people do.
  3. Check the shank for a groove.Look at the end of the bit. A proper impact bit has a ring machined round it a few millimetres from the end. No ring means no lock, ever.
  4. Clean the collet if the bits are right.Blow it out, work the sleeve through its travel a dozen times, add a drop of light oil and wipe the excess away.
  5. Use a locking bit holder for short bits.A 60mm holder with its own groove lets you use any plain 25mm bit and adds a magnet. It is the standard answer and costs very little.

Tips

  • Impact bit holders come in locking and non-locking versions. The locking kind grips the bit as well as the tool and stops the bit itself flying out — worth it overhead.
  • If you are dropping bits down behind a unit repeatedly, a magnetic holder plus a locking collet fixes the problem at both ends.
  • Do not put a plain round-shank drill bit in an impact driver's collet. It cannot hold it, and the hammering will destroy the bit anyway.

If it doesn't work

Bit works loose after a few screws

Cause: Not pushed in far enough for the ball to reach the groove — Fix: Pull the sleeve forward, insert the bit until it stops against the bottom of the socket, then let the sleeve go. Pull the bit hard by hand — if it moves at all, it is not locked.

Bit falls straight out and never locks

Cause: A plain hex shank with no locking groove — Fix: That style is made for a drill chuck, not an impact collet. Use bits with the groove, or fit a purpose-made impact bit holder that itself has a groove and takes plain 25mm bits.

Bits used to lock and now do not

Cause: Dust and grit packed behind the sleeve, or a tired spring — Fix: Hold the tool nose down, work the sleeve back and forth, and blow it out with compressed air. A drop of thin oil into the sleeve, worked in and wiped off, restores most of them.

Bit locks but wobbles noticeably

Cause: Worn hex socket, often from long use with a bit holder — Fix: Some collets are replaceable as a part. A bit of wobble is normal; enough to see the bit describing a circle means the screw head will suffer and the collet needs attention.

The bit stays in but the screw drops off the end

Cause: Weak or lost magnetism in the bit or holder — Fix: That is a separate problem from locking. Use a magnetic bit holder, or restore magnetism by stroking a strong magnet along the bit in one direction.

Sleeve will not pull forward at all

Cause: Resin, adhesive or set expanding foam in the mechanism — Fix: Soak the nose in an appropriate solvent, work the sleeve, then blow it dry and re-oil. Prevention is covering the nose when working overhead in anything sticky.

Questions people ask

Are impact driver bits and drill bits interchangeable?

Hex-shanked bits with a locking groove work in both an impact collet and a drill chuck. Plain hex bits work only in a chuck. Round-shank bits work only in a chuck.

Why does the bit spin in the collet?

It should not — the socket is hexagonal. If it does, the socket is badly worn or the bit is undersized, and both are a replacement rather than a fix.

Can I use a drill chuck on an impact driver?

Adaptors exist and they are a poor idea. The hammering destroys the chuck and any accuracy, and there is no clutch to protect anything.
